What does par mean in inventory?
Par — short for "periodic automatic replacement" — is the minimum quantity of an item you should have on hand to cover usage until your next delivery arrives, plus a safety buffer. It's the answer to the question every kitchen asks at order time: "how much of this should we have?"
When your count shows stock below par, you order the difference. When it's at or above par, you don't. That simple rule replaces guesswork ordering, which is the root cause of both stockouts and waste.

How to find average daily usage
Don't guess. Pull three to four weeks of sales data from your POS for every menu item that uses the ingredient, multiply by the recipe quantity per portion, and divide by days. Recalculate seasonally — usage patterns shift with weather, holidays, and menu changes.
How much safety stock?
Start with half a day to one full day of average usage. Push it higher for items with unreliable suppliers or unpredictable demand spikes; pull it lower for highly perishable items where extra stock just becomes waste. Safety stock is a dial, not a fixed rule.
Common par level mistakes
- Setting pars once and never revisiting them — review monthly, or whenever the menu or supplier schedule changes
- Using one par for items with very different weekday vs weekend usage — split them if the difference is large
- Ignoring case sizes — if your supplier sells in 10 kg cases, round your order to the nearest case and adjust the par slightly to match
- Copying pars between locations — two outlets with different sales volumes need different pars, even on the same menu
A worked par level example
Take chicken breast in a restaurant that uses it across three menu items. POS data for the last four weeks shows 420 portions sold, at 180g per portion.
- Total usage: 420 × 180g = 75.6kg over 28 days
- Average daily usage: 75.6 ÷ 28 = 2.7kg per day
- Deliveries arrive twice weekly, so lead time between deliveries is 3.5 days
- Supplier is reliable and the item is moderately perishable, so safety stock is set at half a day: 1.35kg
If Monday's count shows 4.2kg on hand, the order is 10.8 − 4.2 = 6.6kg. If the supplier sells in 5kg packs, round to 7.5kg (one and a half packs, if they split) or 10kg, and note that rounding up habitually is itself a source of over-stocking — adjust the par down slightly to compensate rather than carrying the surplus forward every cycle.
Adjusting par levels for real conditions
Weekday versus weekend
A restaurant doing 60% of its trade Friday to Sunday cannot use a single flat par. Averaging across the week leaves you short on Saturday and overstocked on Tuesday, which produces the worst of both problems at once. Set a separate par for the pre-weekend order and a lower one for the midweek order.
Shelf life versus lead time
When an item's shelf life is shorter than the calculated par implies, the par is wrong regardless of what the formula says. Fresh fish with a two-day shelf life cannot carry a 3.5-day par, so either the delivery frequency has to increase or the item has to be treated as an order-to-demand line rather than a par-stocked one.
Minimum order quantities
Suppliers with high minimums force stock above your ideal par. Where that happens on a perishable item, the honest options are to change supplier, split the delivery with a neighbouring business, or accept the waste as a known cost and price for it. Pretending the par is being met when the surplus is being thrown away just hides the loss inside food cost.
Seasonality and menu changes
Recalculate pars whenever the menu changes, a dish's popularity shifts materially, or the season turns. A menu change that adds a second dish using the same protein can double usage overnight, and a par set for the old menu will produce stockouts within a week.
Which items deserve a par level
Not everything needs one, and trying to par-stock every SKU in the kitchen is how par systems collapse under their own weight. A practical split:

Concentrate the effort where the money is. In most kitchens, a small number of high-value items account for the large majority of inventory value, and getting their pars right delivers most of the benefit.
Frequently asked questions
How often should par levels be reviewed?
Monthly as a standing routine, and immediately after a menu change, a supplier or delivery-schedule change, or any sustained shift in trading volume.
What is the difference between par level and reorder point?
They are closely related. Par level is the target quantity you top up to at each count. A reorder point is the stock level that triggers an order at any time. Restaurants generally use pars because ordering happens on a fixed delivery schedule rather than continuously.
Should par levels include stock held in more than one place?
Yes — count walk-in, dry store, and any line-level stock together, or you will systematically over-order. Line stock in particular is the most commonly missed, because nobody thinks of it as inventory.
How do par levels reduce food cost?
Over-ordering turns directly into spoilage, which lands in your food cost percentage as cost with no corresponding sale. Under-ordering causes stockouts and lost revenue. A well-set par narrows both, which is why inventory discipline usually shows up as a food cost improvement within a couple of months.
Can I set pars without POS data?
You can start from manual usage logs, but the result will be rough. Recording actual issued quantities for two to three weeks gives a workable baseline. Anything shorter tends to encode one unusual week as if it were normal.
